On paper, it looks like a productive day. But when you check the schedule, some jobs have been pushed back, an urgent order is still waiting, and the next process is already asking for parts.

The machine has been running, so why is production still falling behind? The answer may lie in the time spent between one finished sheet and the next job starting.

The Machine May Be Waiting More Than You Think

Loading and unloading are an obvious example.

A sheet needs to be brought to the machine, loaded, positioned and cut. Afterward, the finished parts need to be removed and the next material prepared. If the same material is being processed for hours, this may not cause much trouble. A shop handling many different orders has a different situation.

One job may use a thin stainless steel sheet. The next needs carbon steel. Then there is a smaller order that needs a different sheet size.

None of these steps is particularly long. Together, they can take a noticeable amount of time.

The same applies when the material is ready somewhere in the factory but not at the cutting machine. The laser is ready to run, but the operator is waiting for the next sheet.

Small Orders Can Take More Time Than Their Cutting Time Suggests

This becomes more obvious when a factory handles small batches.

Suppose an order only requires a few parts. The actual cutting may take 15 or 20 minutes. But that is not necessarily the amount of machine time the order consumes.

Someone still needs to prepare the material, load it, select the program, check the setup and remove the finished parts. Then the machine has to be prepared for whatever comes next.

With a large batch of identical parts, these steps are spread over many pieces. With small orders, they happen again and again.

This is one reason why the number of parts produced does not always tell you much about laser cutting production.

Changing Jobs Also Takes Time

Production plans rarely stay exactly as they were in the morning.

A customer calls about an urgent order. Another job is not ready because the material has not arrived. A small batch gets moved forward because it is needed by the welding department.

The operator then has to change from one job to another.

There may be a new program, a different material, a different sheet size or a different cutting requirement. Even when the actual change takes only a few minutes, repeated changes can interrupt the rhythm of production.

This is particularly noticeable in factories with many different parts and relatively small quantities.

The machine is not necessarily cutting badly. It is simply spending more time moving from one job to another.

Waiting for the Next Process Can Slow Cutting Down

There is another situation that is easy to miss: the cutting machine finishes the job, but production cannot move forward.

The bending department may still be processing the previous batch, while the welding team waits for another component. Meanwhile, finished parts might need to be sorted before leaving the cutting area.

When this happens, the cutting department can end up holding finished parts while also trying to prepare the next order.

A factory can therefore have a capable laser cutter and still experience delays because the processes around it do not move at the same pace.

That is why looking at the machine alone does not always explain what is happening on the shop floor.

Rework Takes Away Time From New Orders

Rework is another part of the picture.

If a part has to be cut again, the machine spends another production cycle on something that was already supposed to be finished. The operator also has to find the material, prepare the job and deal with the rejected part.

One rework job may not seem important. But when it happens regularly, it competes directly with new orders for machine time.

The reason behind the rework matters, of course. It could be a cutting setup issue, an incorrect program, material problems or an inconsistent process. The important point here is simply that the lost time often appears in the production schedule as another job waiting to be completed.

Look at Where the Hours Actually Go

If you want to understand your laser cutting production, start with a few days of real production records.

Do not only write down when the machine starts and stops. Separate the time into simple categories:

Actual cutting

Loading and unloading

Material waiting

Job changes

Operator adjustments

Rework

Other waiting time

You may find something that was not obvious before.

Perhaps the machine is cutting for most of the shift, and the problem really is cutting time. Or perhaps the machine spends much more time waiting between jobs than expected.

Either result gives you something useful to work with.

The Right Solution Depends on the Problem

There is no point in looking for a faster machine if most of the lost time comes from waiting for material.

Likewise, changing the production schedule will not solve a problem if the machine itself cannot keep up with the work being sent to it.

The first question should be simple: Where is the time going?

When material preparation is the issue, focus on improving that part of the process. Frequent job changes may require a closer look at how orders are grouped and scheduled. A queue building up in downstream processes, however, may call for changes across the production line.

And if the machine itself has become the limiting factor after the surrounding workflow has been improved, then it makes sense to evaluate the equipment.

Power, working area, cutting capability, automation and material handling can all affect how well a machine fits the production environment.

Make the Machine Work for the Production Plan

The most useful measure is not simply how many hours the laser cutter is switched on.

It is how much useful work gets through the machine during those hours.

For a factory with a simple, repetitive production schedule, the difference may be small. For a job shop or manufacturer handling many orders, the gap can become much larger.

Before making a major equipment decision, take a closer look at a normal production week. Find the waiting periods, job changes and rework that keep appearing. They will tell you much more about your laser cutting production than the machine’s theoretical running hours.

Once you know where the time is going, it becomes easier to decide what actually needs to change — whether that means adjusting the workflow, improving production planning, or choosing a laser cutting machine that better fits the work coming through your factory.

With more than 20 years of experience in laser equipment, Glorystar provides fiber laser cutting solutions for manufacturers with different production requirements, helping customers choose equipment around their actual materials, workload and production needs.

In laser cutting production, a machine can be busy all day and still leave you wondering where the time went.
